Three channels, three different jobs. Each stays off until there’s proof (testimonials, a channel audience, or case-study data) worth paying to amplify. Bar shows readiness across Phase 1→5.

Off through P1–P3: CPMs are too high for a small, single-city audience, and there’s no organic channel or creative library to run against yet.
Optional light test in P4: only once the organic channel (started in P3, 2–3 videos/week) has real watch-time — small in-stream budget on relevant career/edtech content in target cities, purely to grow subscribers and build a retargeting pool.
Scale in P5 (₹50–100k+/mo): national campaigns off a 10k+ subscriber channel, bundled with Google Ads keyword spend — objective shifts to brand awareness and driving people to the monthly flagship webinar/podcast.

Off through P1–P3: per-send cost only makes sense for high-value B2B targets, and you need real completion numbers and case studies before anyone with a CSR or hiring budget will take the InMail seriously. Never used to reach students directly.
Test in P4: targeted sends to (a) CSR / corporate-giving leads at anchor-partner target companies, and (b) HR/L&D leads at potential certificate or hiring partners — goal is a booked call, using case-study stats as the proof point, not a direct ask.
Scale in P5: national sends to enterprise CSR heads, NASSCOM/government stakeholders, and recruiters for placement-linked tracks — fills the grant and employer-partnership pipeline, run alongside organic LinkedIn thought-leadership posts.

1Recruitment criteria
Currently enrolled or graduated with a visible outcome (completed course, job offer, income change) — enthusiasm alone isn’t enough
Active in a relevant community (class WhatsApp group, campus club, local Instagram) — reach matters more than follower count
Submits a 60-second video pitch as part of the application, screened for communication skill
Commits in writing to a minimum monthly content and referral quota before being confirmed
Selected across colleges, backgrounds, and languages on purpose, so the case-study library never looks like one type of student

Open application form + short video pitch, reviewed by the city lead (Phase 3+) or founding team (Phase 2)
Two tracks: Campus Ambassador (recruits and tables at events) and Story Ambassador (a graduate willing to be interviewed and filmed in depth)
Short interview plus a reference check with the course instructor before confirming

One-hour orientation covering brand voice, what claims can and can’t be made, and consent/compliance basics

What not to do early
Don’t run YouTube or LinkedIn InMail ads in Phase 1–3: too expensive per student, and there’s no case-study proof yet to make the creative work. Better ROI from college workshops + organic social.
Don’t hire large central teams early: stay lean. Use student ambassadors, freelancers, and volunteers first.
Don’t scale before unit economics work: prove the model in 1 city. Only expand when CAC < LTV.
Don’t launch with 10 courses: start with 1, perfect it, then add 2–3 more based on demand.
Don’t skip the consent step on case studies: a signed release before publishing protects both the student and the organization.
Don’t ignore partnerships early: colleges, corporates, and influencers are your distribution backbone until Year 2.
